How Cash-on-Delivery Shapes Logistics in Spain
27/02/2026 · 1740 views
Spanish last-mile operators continue to adjust routing, cash collection, and reverse logistics workflows to accommodate a persistent share of purchases paid by cash-on-delivery (COD), creating measurable impacts on delivery success rates, driver workload, and cash-handling procedures.
COD prevalence and immediate logistics consequences
Although digital payments have grown, COD remains a notable payment option
Operational impacts on carriers and fulfillment centers
Direct implications for carriers include:
- Increased dwell time per stop — COD transactions require verification and often paperwork, adding minutes to each delivery.
- Higher failed-delivery exposures — refusal rates are typically higher for COD than for prepaid orders, increasing the volume of returns.
- Cash-security and reconciliation — carriers must implement cash-handling policies, secure storage on vehicles, and periodic reconciliation procedures.
- Reverse logistics pressure — returned COD items require inspection, restocking, or disposal workflows that raise handling costs.
How fulfillment centers adjust workflows
Warehouses and fulfillment centers supporting COD flows reorganize packing and documentation to make the delivery interface seamless. Typical changes include pre-printed return labels in packages, segregated inventory tracking for COD SKUs, and integrated IT flags that notify drivers of COD status ahead of route execution. These measures aim to reduce errors at the doorstep and speed up post-delivery processing.
Customer trust, fraud mitigation and legal compliance
Retailers operating in Spain couple logistics adjustments with trust-building and fraud-controls. Common practices are enhanced identity confirmation, transactional notifications (SMS/email), and optional photo-proof-of-delivery. From a compliance standpoint, carriers must align with national regulations governing cash transport and anti-money-laundering rules, as well as consumer protection provisions for returns and refunds.
Risk controls that affect transport processes
Logistics teams typically enforce layered controls to mitigate COD-related risks:
- Pre-shipment fraud checks and order scoring
- On-delivery identity verification and tamper-evident packaging
- Automated reconciliation systems linking driver collections to invoices
- Insurance and contractual terms covering cash-in-transit
Cost structure: balancing margins and service
From a cost perspective, COD influences pricing and resource allocation across the supply chain. The additional labor, secure transport needs, and higher return rates raise unit costs for COD shipments, often prompting retailers and carriers to apply surcharges or to limit COD availability by region or SKU category. Logistics planners must weigh conversion benefits against added fulfillment expenses.
| Metric | COD Shipments | Prepaid Shipments |
|---|---|---|
| Average handling time per stop | Higher | Lower |
| Return / refusal rate | Higher | Lower |
| Security / cash handling needs | Required | Minimal |
| Impact on working capital | Improves seller liquidity on collection but introduces reconciliation lag | Predictable cash flow |
Retail strategies to preserve margins and customer experience
Retailers use mixed strategies to retain customers while managing logistics costs:
- Selective COD availability by product line or geography
- Incentives for prepaid orders (discounts, loyalty points)
- Hybrid payment options at delivery (card terminals, mobile POS)
- Clear return policies and visible trust signals on product pages
Technology enablers in last-mile operations
Mobile apps for drivers, real-time route optimization, and electronic proof-of-delivery (ePOD) systems reduce friction in COD operations. For instance, integrating mobile POS devices allows carriers to convert some COD orders into digital payments at the doorstep, lowering cash exposure and simplifying reconciliation. Real-time status updates also reduce unsuccessful attempts by keeping customers informed about narrow delivery windows.
Implications for international and cross-border logistics
For exporters and importers relying on Spain’s e-commerce market, COD influences cross-border approaches. Freight forwarders and international carriers must coordinate inbound order visibility, ensure compliance with customs-related cash movement restrictions, and design return logistics for cross-border refusals. These factors affect container planning and pallet consolidation strategies, as higher return rates can erode expected economies of scale.
How GetTransport helps carriers and shippers adapt
GetTransport offers carriers flexible tools to manage COD-influenced operations. By providing a marketplace for verified freight requests, digital job boards, and filters for preferred cargo types and routes, the platform allows drivers and small carriers to choose the most profitable loads and reduce dependence on rigid corporate schedules. Built-in communication and documentation features also assist with reconciliation and proof-of-delivery, while dynamic routing and order clustering lower empty miles and boost utilization.
In addition, GetTransport’s transparent fee structures and ability to match carriers to suitable container freight and container trucking requests help operators optimize earnings even when COD-driven returns increase operational overhead.
Practical checklist for carriers handling COD shipments
Adoptable actions to control costs and risk:
- Train staff in cash handling and customer verification procedures.
- Deploy mobile POS to reduce on-hand cash and accelerate settlements.
- Integrate ePOD and photo evidence to lower disputes.
- Coordinate closely with fulfillment centers to include return labels and simplify reverse flows.
- Apply route planning that balances COD and prepaid stops to optimize time.
Interesting facts
Market observers note that COD often persists longer in markets with mixed digital payment adoption or among first-time online shoppers. COD also tends to remain relevant in bulky goods categories where inspection at delivery is common practice.
