Practical Guide to Fulfillment and Distribution for Sellers Entering Poland

Customs and clearance realities for importing to Poland
EORI registration, EU VAT rules and correct commodity codes determine average clearance times at Polish ports and land borders. Shipments arriving at the Port of Gdańsk or via road corridors on the A2 and A4 motorways typically clear customs within 8–48 hours when documentation is complete and duties or VAT are settled under the appropriate Incoterms. For cross-border freight from non-EU origins, a bonded warehouse or transit procedure (T1/T2) can reduce stopovers and speed nationwide distribution.
Warehouse locations and transit time matrix
Fulfillment strategy for Poland centers on three nodes: coastal ports (Gdańsk) for ocean freight, central hubs (Warsaw, Łódź) for national sorting and consolidation, and western gateways (Poznań, Katowice) for road freight to Germany and Czechia. Choosing the right hub affects last-mile performance and total landed cost.
| Node | Typical services | Average domestic transit time |
|---|---|---|
| Gdańsk Port | Container handling, customs release, bonded storage | 1–3 days to northern and central Poland |
| Warsaw / Łódź | Sortation, multi-client fulfillment, kitting | Same-day to 2 days nationwide |
| Poznań / Katowice | Cross-dock, road consolidation, export bundling | 1–3 days to western borders |
Fulfillment models and their logistics footprint
International sellers should evaluate three primary models when entering Poland:
- Local fulfillment (third-party logistics) — Inventory stored in Polish warehouses for quickest domestic deliveries and returns handling.
- Bonded warehousing — Goods stored under customs supervision to defer duties/VAT until sale or re-export, useful for multi-market distribution.
- Direct-to-consumer from external EU hub — Keeps inventory centralized elsewhere in the EU but increases lead times and returns complexity.
Operational considerations for each model
Local fulfillment reduces last-mile cost and lead time but increases inventory holding and compliance steps (VAT registration in Poland if stocks are located there). Bonded warehousing improves cash flow on duties and supports multi-country dispatch, yet requires reliable customs brokerage. Direct-from-EU hubs lowers warehouse overhead but raises the risk of missed SLAs for time-sensitive customers.
Compliance essentials and documentation
Key documents affecting speed and cost are the commercial invoice, accurate HS codes, EORI numbers, and proof of origin when preferential tariffs apply. For DDP shipments, the seller assumes VAT and duties at import, complicating bookkeeping. For DAP and DDU, carriers and brokers must coordinate to avoid demurrage and storage fees that can erode margins.
Returns management and reverse logistics
Poland’s e-commerce customers expect easy returns. Establishing a local returns depot simplifies processing, refurbishment and resale while minimizing transit costs. For high-return categories, invest in a clear returns SLA and inspect-at-receipt workflows to limit inventory write-offs.
Impact on carriers and freight operators
Polish fulfillment imposes specific demands on carriers: shorter delivery windows for domestic orders, increased palletization for B2B channels, and more frequent cross-dock operations. Carriers that can provide integrated customs brokerage, real-time tracking and scalable warehousing contracts will secure higher utilization and better long-term margins.
| Carrier capability | Value for sellers |
|---|---|
| Customs brokerage integration | Faster clearance, reduced demurrage |
| Multi-temperature storage | Access to FMCG and pharma markets |
| Reverse logistics setup | Lower returns processing cost |
Cost drivers and pricing levers
Major cost components: inbound ocean or air freight, customs duties/VAT, warehousing per pallet or cubic meter, pick-and-pack fees, and last-mile delivery. Volume discounts, consolidation, and optimized pallet patterns are primary levers to reduce unit cost. Using bonded facilities can defer VAT, improving cash flow for sellers scaling into the Polish market.
Technology, tracking and S2P integration
Accurate inventory visibility and seamless Order-to-Ship (O2S) integration are decisive. Warehouse Management Systems (WMS) that expose APIs for marketplaces and marketplaces’ seller portals reduce manual reconciliation errors and accelerate order fulfillment. Track-and-trace and event-driven notifications from carriers lower customer-service inquiries and increase repeat business.
Key KPIs for fulfillment operations
- Order cycle time — time from order receipt to shipment.
- On-time in-full (OTIF) — percent of orders delivered as promised.
- Customs clearance SLA — clearance time measured in hours/days.
- Return processing time — speed and cost per return.
Interesting fact: Poland’s central location and developed road network make it one of the most efficient consolidation points in Central Europe for e-commerce distribution, which is why many international sellers select Warsaw or Łódź as initial hubs.
